Why independent UK hotels lose AI agent bookings to chains
UKUpdated By Akkrev
Chains have standard booking engines, apps and AI partnerships. Independents have character, which agents love, but often booking flows agents can't finish.
AI assistants are good at recommending independent hotels. Guests ask for character, local knowledge and something different, and independents deliver. But when it comes to the agent completing the booking, chains have three structural advantages.
1. One booking engine, thousands of hotels
A chain’s booking engine is the same for every property. Once an agent has booked one Premier Inn or Travelodge, it can book any of them. Independent hotels each have their own setup: different vendors, widgets, date pickers and checkout steps. Every difference is another chance for the agent to fail.
2. Direct connections to AI
Large hotel groups are building direct routes into AI tools. DirectBooker, for example, says it has signed five of the world’s ten biggest hotel groups to bring live rates into ChatGPT and Claude. Chains also have the engineering teams to test their own sites with agents. Most independents don’t.
3. Clean, consistent facts
Chains describe every property in the same structured way: room types, parking, pets, breakfast. AI can read and compare those facts easily. Independents describe themselves in their own voice, which guests love and machines find harder to parse.
The independent advantage
None of this is fatal. Independents usually have something chains can’t copy: they’re the answer to specific requests (“a quiet hotel with a garden near the Minster”, “dog-friendly with a log fire”). An agent that can confirm the facts and complete the booking on the independent’s own site will happily book it.
Some independent-focused booking engines and distribution companies are also connecting to AI, so the gap may narrow. But it depends on the hotel’s own booking flow working for agents in the first place.
A side-by-side test
Imagine a guest’s agent comparing two hotels in York for the same Saturday night (an illustration):
- A chain hotel near the station: homepage search accepts typed dates, results show rooms and totals including VAT, checkout in three steps. Two minutes to a priced room.
- An independent townhouse hotel near the Minster: cookie banner, a newsletter pop-up, a booking widget in an iframe, a two-night minimum shown only as greyed-out dates. The agent can’t get a price for one night.
The guest asked for “somewhere with character near the Minster”. The independent was a better fit. The agent books the chain, or the independent through an OTA if it’s listed with a clearer message.
Chains test their sites with agents
Large groups have digital teams and test their booking flows across devices and assistants. They also have the leverage to work with AI companies and distribution partners. Independents rarely test at all, so problems persist unnoticed.
Character is an advantage agents can see
Agents match requests to facts. When guests ask for something specific, such as a garden, a log fire, a famous breakfast, a quiet street or a view, the independent hotel that states those facts clearly is often the best match. The work is making sure the agent can then complete the booking as easily as it could at a chain.
What this means for AI recommendations
Chains are easy for AI to describe, so they’re named often. Independents win by being clearly described for the specific things guests ask about.
How to check
Ask an agent to book your hotel and a nearby chain hotel for the same dates, both on their own websites, and compare: time taken, steps, accuracy of the total. Our free agent check runs your half of the test.
Questions
Do AI agents prefer chain hotels?
Not by design, but chains' consistent booking flows and AI partnerships make them easier for agents to complete. Independents win when their facts match the request and their booking flow works.
How can an independent hotel compete with chains for AI bookings?
By stating the facts that make it the right choice and making sure an agent can complete a booking on its own site without obstacles. Testing with a real agent shows where it stands.
